KirillParticipantI believe that PMI manager should have both financial and non-financial KPIs and these KPIs should correlate with the key acquired company metrics.
Financial KPIs: Revenue Growth, EBITDA Margins, Cash Flow Performance, Return on Investment.
Integration KPIs: Integration Milestones deadlines, Synergies Realized,
Cultural and People KPIs Employee Retention Rates, Cultural Integration Metrics (feedback, surveys results), Employee Productivity/.
Customer and Market KPIs: Customer Retention Rates, Market Share Growth, Net Promoter Score (NPS), Product or Service Adoption Rates.Using a balanced set of KPIs should provide a comprehensive view of the integration’s success and identify areas requiring corrective action.

Maybe you could also share your thoughts/experience on this: while conducting an integration, have you ever tracked the time each integration team (from the acquired company and from the buying company) as invested on integration efforts activities during the duration of the project?
The purpose of this tracking would be to add this to cost estimate and also data support to model EO achievement potential.

– Employee Retention Rate – Are key people staying post-merger?
– Synergy Realization – Are cost savings or revenue goals being met?
– Customer Retention – Are customers staying loyal after the merger?
– Cultural Alignment Score – Are teams working well together?
– Day 1 Readiness – Was the business operational on Day 1?
– Integration Milestone Completion – Are workstreams hitting their targets?
– IT & Systems Integration – Are platforms and tools successfully merged?

ParticipantAs an SMB CEO and owner planning to acquire other SMBs, I would keep PMI KPI tracking lean and focus on a small core set of KPIs that show whether value is being realised.
I’d first identify the target’s key lever metrics and report them weekly, for example revenue run rate, gross margin by product, conversion rate, churn, cash collection, and unit economics.
I would then set a checklist of mission critical workflows with due dates and standards, and track completion to requirement, such as payroll accuracy and timeliness, invoicing, customer acquisition from lead to first payment, supplier payments, compliance filings.
I would also aim to hold customer and employee NPS at or above pre-close levels for the first 90 days, with rapid follow up on any detractors.
